Accountability

Making ownership safe, visible, and fair

Definition

Accountability is the discipline of naming exactly who owns which outcome, under what conditions, and against what proof, so that consequence tracks clarity instead of politics or blame.

Accountability resolves the tension between needing real consequence and avoiding a climate where people hide rather than own.

The tension it resolves

Organizations often reach for the word accountability only after something has already gone wrong, wanting a culprit faster than they want clarity. The recurring failure is asking a role to own an outcome while the conditions that actually determine it sit outside that role's control.

What the competency demands

This competency requires separating the person carrying out the work from whoever answers for the frame around it: how clear the mandate is, whether resources match the ask, and whether the measures used are legitimate. It also requires escalation paths people can actually use without turning honesty into a career risk.

Across Levels of Work

  1. Level 1 — Quality Ownership is concrete and observable: a standard was met or it was not, and the handoff was complete or it was not.
  2. Level 2 — Service Ownership becomes relational, including communication, sequencing, and disciplined escalation when a role can no longer contain an issue safely.
  3. Level 3 — Practice Ownership shifts from completing a method to improving it, or to testing whether the method still deserves to remain the standard.
  4. Level 4 — Strategic Development Ownership becomes structural, requiring visible dependencies and credible forums so shared outcomes can be fairly attributed.
  5. Level 5 — Strategic Intent Leaders become answerable not only for delivery but for the direction, pace, and assumptions they ask others to carry.
